      制作与推行绩效考核工作: Make and implement performance assessments: 1、制定生产部绩效管理项目,通过KPI绩效指标(5S、报废、品质、效率)来考核车间人员的工作能力与个人素质; Set the goal of performance management, and assess all production operators by KPI (5S, scrap, quality, efficiency); 2、通过相对比较法制定车间5S、报废考核计划,避免用绝对比较法目标过高,员工可望而不可及丧失工作积极性及进步动力,经过大家的努力,车间5S和报废有了很明显的改善; Set 5S and scrap assessment plan by relative comparison way, in case the goal is too high to impact operators’ passion, we got obvious improvement on 5S and scrap through the team’s effort; 3、制定车间模具房管理制度,设定专人专门管理车间所用模具,通过此工作使车间模具得到了规范管理,避免了机台用完模具不及时归还其他机台找不到现象,同时也减少了模具的损失,申请模具数量有了很大的改善,为公司减少很大浪费; Compile mold management procedure, set up a special person to manage, we got big progress on mold management through this, operators started to return mold in time after usage, instead of keeping them on hand, and other operators are easier to find these mold when need, thorough this improvement, less mold got lost, and less mold are needed to satisfy this production, reduce some waste for the company; 4、制定车间色母、油墨管理制度,避免色母、油墨在车间分散管理,便于员工取用及减少车间库存,为公司减少浪费,同时对车间5S有很大帮助; Compile the management procedure for color master – batch and ink, centralized management made it easier for operators to use, and also saved the inventory in the workshop, this improvement saved some waste for the company, and also helped to improve the 5S; 5、给车间做绩效考核计划、个人工作发展前景、个人工作能力等培训,提升员工的工作积极性、责任心及归属感; Try operators on performance assessment plan, career plan, work ability etc, enhance employees' passion, responsibility and sense of belonging; 6、为了改善员工间的沟通与合作性,用360°考核法来选出个人素质比较高的员工给于相应的奖励计划并做重点培养; In order to improve employee’s communication and cooperation, we took 360° assessment method to choose these operators with better personal quality to reward and give more chances in future works; Show less
