Ensured the quality of the core bank operation, by managing its card processing company, TSYS (Total Systems Services), responsible for all matters regarding IT and Operations. Took over at a time of major problems, and in just over two years reduced critical production incidents and system errors to 10% of the original figure. Avoided an impact of more than one year on the bank’s business (according to company estimates) in 2014, by being able to reverse TSYS’s decision to leave Brazil, conducting renegotiations that led to a 10-year continuation of service agreement. Took the bank to a new level of quality in IT project management by setting up a project office and implementing the methodology, processes, indicators and control system: CSF began to have a vision of its pending demands, prioritize projects, estimate lead times, and plan the allocation of technical teams. Ensured the communication and good evaluations for IT and operations areas of the Bank, as the person responsible for interactions with oversight and control agencies: Financial, Legal and Risk areas, or in addition to external audits (Central Bank, etc.) and teams of monitors from France (where Carrefour is headquartered). Enabled the creation of the new company, conducting the market study, preparing the business plan, and defending it to the Board of Directors of the Group. After being hired to solve serious operational and service-related problems that VR was experiencing, managed to reduce incidents by 76% in nine months, and reduce complaints by 55%, through the following actions: • Designed and deployed a new framework in the area, redefining processes and responsibilities; • Studied the incidents and conducted innovative actions for resolution, including flow checks to identify failures before that affected customers; • In CRM, dealt personally with major customers (companies), drafting plans and ensuring solutions. Strengthened the SLA with the call center provider, and set up an on-site service for VIP customers. Sped up VR’s business evolution, reducing project development time by 35%, by changing the relationship and processes with SmartNet (the Group’s processing and network company) and taking over the Prioritization Committee (and feasibility studies) of the Corporate Projects Portfolio. Thus, had VR awarded in 2006, 2007 and 2008 as the “Company that most respects consumers” (Consumidor Moderno magazine), and in 2007 as “Best HR Supplier” (survey by Gestão & RH). When the customer portfolio was sold to Sodexo, guaranteed a stable delivery of the operation, without incident, through the planning and direct conduct of the migration actions – even though the base had grown by 12%. By professionalizing the area, optimized the delivery of operations in such a way that when it was sold to Unibanco, it chose not to integrate the operation of Hipercard with Unicard (Unibanco card). Under my management, the operation grew from more than 1 MM customers in the Brazilian Northeast only, to more than 10 MM customers nationwide. In the structuring of Operations, redefined the structure, redesigned processes, reassessed suppliers, implemented an effective cost control, organized logistics, and invested in team training. Starting from a manual operation with bills (hard copies), set up a system for electronic capture of transactions (in two networks) that was the third largest in Brazil, with more than 170,000 stores connected. Had to acculturate the controller (retail) on a high-availability operation, then designed the architecture and defined the infrastructure, determined security and auditing standards, trained suppliers, and selected specialized systems. In the structuring of Operations and the capture network, lead the engagement of services and purchases of high complexity and costs (more than US$ 30 MM invested), planning and analyzing payback, and defending the projects to Investment Committees and Boards of Directors (Bompreço and Unibanco). Managed projects with a commercial focus (there was no Products department), with the advantage of being an issuer and acquirer – such as the dynamic selection of customers in direct campaigns at merchant’s POS. Was the manager most directly involved in the sale of Hipercard, conducting the project with ABN Amro Bank (presentations, due diligence), and then was the main element of integration of the operation for Unibanco.
