Starting in April 2022, I accepted the Superintendent position at the 116 Unit at Deer Park, Texas, along with one of my peers. Between my peer and I, we divided the responsibilities for the unit into two areas - 1) Production and 2) Projects & Maintenance. The division of Superintendent responsibilities between two Superintendents is not a traditional practice at Lubrizol. However, due to the significant workload and high demand for the 116 Unit to perform, the organization was willing to try out our proposed management structure. • Manages a team of two engineers (directly), three engineers (indirectly), three maintenance coordinators, and a project coordinator to deliver maintenance excellence and engineering improvements. • Created performance targets using the OKR framework and created job expectations.• Steered operations and maintenance leaders to create a dedicated maintenance team for the unit, which consumes 30% of the plant’s maintenance resources. • Strategizes resource allocation for over 50 active projects to align with the plant objectives and business needs. Manages and prioritizes a backlog of over 100 projects. • Reduced the management team complexity by repurposing a supervisory headcount to an individual contributor. • Consolidated two previously separately planned turnarounds into one. Reduced turnaround inventory build requirement in 2022 calendar year by 5,600 MT. • Realized $150k saving by questioning the critical stock strategy for a set of control valves.• Gathered feedback from operators and created a communications framework to keep the operators engaged and informed in unit improvement initiatives.• Established expectations for the engineering & maintenance teams for the upcoming turnarounds. Led reoccurring meetings to follow up on progress.• Implementing plant level workflow and procedure improvement in loss of production management and communication, maintenance MOC prioritization and execution, and continuous feedback.
